Separate warehouse for your shop: when does it make sense?

When storage encroaches on retail space and e-commerce grows, a warehouse may be useful. Review costs, operations, stock and key thresholds before separating logistics.

At first, the shop's stockroom is enough. Then boxes arrive faster, online orders take over an entire room and replenishment stock ends up in makeshift spaces. At this stage, a separate warehouse can free up the shop and improve logistics, but it also adds rent, travel and inventory management complexity.

A warehouse must solve a measurable problem

Discomfort alone is not sufficient reason. Identify current costs: sacrificed sales floor space, stockouts caused by disorganised storage, time spent packing orders, inability to receive pallets, inadequate storage conditions or the need to centralise several retail locations.

If better organisation, reduced slow-moving inventory or more frequent replenishment would solve the problem, a warehouse may not be needed yet.

E-commerce quickly changes the equation

Packing 10 orders a day at the back of a shop is very different from packing 80. Boxes, packing supplies, printers, returns and carrier collections eventually start competing with in-store retail operations.

A separate logistics space becomes worthwhile when it increases fulfilment capacity or frees up more productive retail floor space.

Calculate the cost per packed order before and after separating operations. Productivity gains need to offset some of the extra rent, internal transport and labour costs.

Avoid two disconnected inventories

The main risk of a separate warehouse is fragmented inventory. Your system must accurately track quantities by location and transfers between the stockroom, warehouse and shop. Without this discipline, phantom stockouts and inventory errors increase.

Ideally, the till system and Shopify should use a shared inventory model or, at the very least, reliable synchronisation.

Budget for hidden costs

In addition to rent, allow for insurance, shelving, energy, handling equipment, IT, travel between sites and time spent moving stock. A cheap warehouse far away can be expensive to operate.

Registration and insurance

Depending on how it is used, separate premises may need to be declared as an establishment or require changes to the company's registration. Check the situation using the official business formalities portal and notify your insurer of the stock's value and location.
